The hardest hiring problem in modern cybersecurity is not a lack of candidates. It is a lack of depth. One of the most under-appreciated talent pools in cybersecurity comes from software engineers with a strong instinct for quality. Engineers who care deeply about test coverage, edge cases, undefined behavior, failure modes, and regression risk already think like defenders. Their attention to how systems break, how assumptions fail, and how inputs behave outside the happy path is directly transferable to vulnerability discovery, exploit analysis, and defensive design. These engineers may not arrive fluent in threat intelligence or security tooling, but they already possess the mental model required to reason about attack surfaces. The difficulty in both directions stems from the same root cause. Many cybersecurity roles reward tool operation over understanding, while many software engineering roles abstract away risk behind frameworks and process. The result is two populations that often speak different languages despite working on the same systems. Conversely, a security engineer transitioning toward software should be asked to productionize ideas: build the parser, write the pipeline, own the service, support it in production, and feel the operational consequences of design decisions.
Pairing across disciplines is one of the most effective tools a leader has and it's often not easy when eyeing short-term deliverables. While necessary at times, it is short-sighted. Short-term rotations, joint ownership of projects, and design reviews that force engineers to articulate both functional intent and security impact accelerate learning on both sides. Code reviews become teaching moments when security engineers are encouraged to comment not just on correctness but on exploitability, and software engineers are encouraged to question alert logic, data sources, and assumptions baked into detections. Over time, this creates a shared vocabulary where security is no longer external to engineering and engineering is no longer foreign to security.
A strong technical leader also creates psychological safety around growth into weakness. Engineers must be allowed to be beginners again without penalty. That means protecting learning time, rewarding curiosity, and explicitly valuing long-term capability over short-term throughput. It means recognizing that world-class security tooling is not built by specialists working in isolation, but by engineers who understand both the adversary and the system they are defending. Leaders who model this behavior by staying close to the technology, asking hard questions, and admitting their own gaps set the tone for the organization.
The outcome of this approach is not just better hiring or better retention. It is the creation of fully rounded software security engineers who can design, build, defend, and evolve complex systems at scale. These engineers do not rely on vendors to define their worldview. They understand how risk emerges from architecture, how attacks exploit implementation details, and how automation can shift the balance back toward defenders. Building this talent is slower than buying tools, but it is the only sustainable way to run a modern cybersecurity engineering organization and to build truly world-class security platforms.
